In PPE, Prevention Isn't a Cost—It's the Only Discount That Pays You Back
A cost-focused procurement manager argues the most expensive PPE mistake is waiting for the incident—and explains why specification, inspection, and total cost matter more than unit price, with real examples from Petzl harnesses, safety shoes, eyewear, and gloves.
I'm a procurement manager at a 140-person industrial services company. I've managed our safety equipment budget—roughly $210,000 a year—for seven years, negotiated with 40+ vendors, and logged every order in a cost tracking system I built out of sheer frustration. I'm not a safety officer or an engineer. I'm the person who signs the PO. And then signs it again when the "cheap" option fails.
Here's my position, stated plainly: in PPE, prevention is not a line item—it's the whole budget. Every dollar you don't spend on specification, inspection, and training comes back later as an invoice with an extra zero attached.
That reads like a slogan, but I have the spreadsheets to back it up. When I audited our 2023 spending, 31% of the PPE budget went to replacing gear that had failed early or been misused—not worn out. Nobody plans for that. But everybody pays for it.
Argument one: the invoice hides more cost than it shows
When I compared our replacement orders from 2021 and 2024 side by side—same headcount, same job sites, same tasks—I finally understood why specifications matter more than unit price ever will. Argument two: the strangest question in my inbox
The most frustrating part of PPE procurement: teams keep asking the wrong questions. You'd think the hard part is choosing between premium and budget gear. In reality, the hard part is that nobody defined what the gear is actually for.
A friend who runs a facility kitchen asked me the kind of question that fills a thousand search boxes every month: "can i use latex gloves for cooking?" Everyone has an opinion. The cost answer is simple: standard latex exam gloves aren't automatically food-safe, they leave powder residue, and if anyone on the line has a latex allergy, the liability is bigger than any $14 you saved on a case. That same logic rewrote our whole PPE list. Argument three: inspection is the cheapest insurance I know
The biggest prevention win didn't come from a purchase. It came from a checklist.
Petzl's guidance for fall protection gear is straightforward: a visual check before every use, a detailed inspection by a competent person at least every 12 months, and immediate retirement if there's any doubt about the webbing, stitching, or buckles. We adopted that rhythm for every harness in the fleet, not just the Petzl models. Our pre-use check takes about ten minutes per person: straps flat, buckles seated, no fraying, no chemical damage, hardware moving freely, labels readable.

The pushback I hear, and why it falls apart
"We've never had a fall, so why pay for Petzl?" Because "never" in this industry is a streak, and streaks end on a single missed detail.
"Petzl is expensive." Compared to what? The incident report? The OSHA citation? The three weeks a skilled technician loses recovering from a suspension trauma event? I've run the math. And to anyone who says "we don't have time to inspect": you have time to replace everything afterward? Ten minutes a day per technician costs us about $12,000 a year in labor. Where I land
I buy things for a living. I hate waste, I hate inflated margins, and I'd love a world where the generic product is as good as the engineered one. But after seven years and six figures' worth of spreadsheets, I hold an opinion I won't soften:
Prevention is the only place a safety budget actually gets cheaper.
Right spec—a properly fitted petzl selena climbing harness, photochromic safety eyewear, footwear that matches the floor, gloves that match the task—plus a boring, relentless inspection routine is the least expensive thing we do. It's just gonna show up on the P&L as a cost, not a saving.
